Have a tech check the taper of the pot. If it ramps quickly from quiet
to loud (presumably in the first few degrees of rotation), maybe it's
a linear taper. Manufacturers sometimes do that to lend an artificial
impression of power. There are also different types of audio taper
pots, so even those could ramp up too fast.
Depending on the circuit, you may have to unsolder the pot to check
this. Linear taper will have 50% resistance at 1/2 rotation. Many
audio taper pots have about 30% at 1/2 rot. Presuming that this is the
problem, you could check Digikey and Mouser for pots with a more
gradual ramp. Try to find one with a log taper that has 10% resistance
at 1/2 rotation.
